Key takeaways
CONFIRMED
• Xbox says two separate agreements for Ninja Theory fell through and it proposed closure on September 22.
• Staff began reporting layoffs on October 5. Closure is not final because UK consultation is ongoing.
LUDICARC ANALYSIS
• Selling studios is harder than announcing that studios will be sold. That is a hypothesis, not a finding.
What happened at Ninja Theory?
Xbox’s Matt Booty announced a proposed closure of Ninja Theory on September 22, alongside 268 further job cuts elsewhere in Xbox. Two weeks later, developers at the Cambridge studio began saying they had been laid off.
“Unfortunately, two separate agreements for Ninja Theory fell through.”
Matt Booty, Xbox Wire, September 22
Booty’s memo does not name the buyers or explain why talks failed. The layoffs have surfaced through staff posts, with GamesBeat crediting journalist Chris Kerr with first reporting the departures and noting that several employees posted on LinkedIn.
Why closure is still “proposed”
Ninja Theory is a UK studio. UK law requires a consultation period before redundancies are final. The Escapist notes that closure has not been confirmed, and Booty said Xbox is still exploring other paths.
Why is Xbox cutting studios?
The cuts sit inside what Xbox calls a reset. A June memo from CEO Asha Sharma and Booty said Xbox had spent over $20 billion in five years while annual revenue fell by nearly half a billion, excluding Activision Blizzard King, GeekWire reported. The same memo put the year’s accountability margin, an internal profitability gauge, at about 3%.
Booty’s stated aim in the latest round is to operate fewer business units and focus publishing expertise. At a roughly 3% Xbox-wide margin, studios without an obvious path to stronger returns face more pressure to justify continued investment.
Why did no buyer appear?
Game File’s Stephen Totilo reported in June that Xbox had already planned to sunset or split from Ninja Theory before it revealed Senua. The reveal was meant to draw investor interest, per an anonymous source cited by Game Informer. Game File also said it did not know whether Ninja Theory’s leaders were part of that plan. Xbox has not confirmed it.
The outcome is clear even if the reason is not. We found no statement from Xbox, Ninja Theory or any buyer on why either deal collapsed. One reading is that a studio with an unreleased game and an uncertain path to independence can be difficult to value. That is Ludicarc’s reading, not Xbox’s stated case.
Found a path
Compulsion and Double Fine returned to management in August, and Undead Labs has transitioned on similar terms, per Xbox Wire.
Did not
Ninja Theory is in consultation on a proposed closure. Arkane’s consultation is expected to run through year end, per the same post.
What happens to Senua?
Senua was revealed at the Xbox Games Showcase in June with a 2027 target. GamesBeat asks whether the game can move forward if the studio closes and whether Xbox will keep the IP. We found no statement answering either. A game already in production could be difficult to continue without the team building it.
Why is Arkane the next test?
Arkane Lyon is in a French works council consultation to review “strategic options,” PC Gamer reported. Options range from sale to management buyout to shutdown, and the fate of Marvel’s Blade depends on the result. Booty’s memo says that consultation is expected to continue through the end of the year, per Xbox Wire.
The counterpoint
Xbox has not closed the door. Booty said it is still exploring other paths, and three other studios did find routes out. UK consultation can also end differently than it begins. A late buyer is possible, and the layoffs may not be the last word.
LUDICARC’S TAKE
The Ninja Theory case suggests that divestment is a weaker tool than the reset implies. Xbox can cut costs on its own schedule, but it cannot force a buyer to pay for a studio mid-project. The failed agreements expose a constraint in Xbox’s plan: Microsoft can decide that it wants to divest a studio, but completing that exit still depends on finding a willing counterparty. If Arkane finds a buyer and Ninja Theory does not, the difference will say a lot about what Xbox’s studios are worth outside Xbox.
